B2B outbound that gets replies: what the data says about lists, timing and deliverability

Optuny Insights · 10 min read

Most B2B outbound fails before the first email goes out, because the list is wrong and the timing is random. The companies that get replies are not writing better emails. They are emailing the right people at the moment something changed. Here is what the data says, and what to do about it.

Quick take Reply rates depend far more on who you email and when than on what you write. Build a list around buying signals, send from a warmed domain, keep it short, follow up, and handle every reply the same day.

What reply rates actually look like

Two large recent datasets give an honest range. Belkins analyzed 7.5 million cold emails sent in 2025 and found an average reply rate of 0.45%, with founders and owners replying most often (0.57%) and companies under ten employees replying at 0.72% versus 0.22% at enterprises over 10,000. Instantly's 2026 benchmark report, drawn from its platform, puts the overall average at 3.43%, with the top 10% of campaigns above 10.7%, and finds that follow-ups after the first email generate 42% of all replies.

The gap between those two averages is the point. Average is what happens when a list is bought and a sequence is blasted. The top tier is what happens when the list is built and the timing is real. The same tools, used differently, produce a twenty-fold difference.

Signals that make a cold email warm

A company that just raised a round is hiring and buying. A company that just hired a new VP of Sales is rebuilding the stack. A company posting three jobs in your category is about to feel the pain you solve. A company that just expanded to a new region needs everything you sell in that region. These are public, they are timestamped, and they tell you who to email this week.

  • Funding rounds and grants
  • Executive hires and departures
  • Job postings in a relevant function
  • Expansions, new locations, new markets
  • Product launches and partnership announcements
  • Regulatory filings, permits, contract awards
  • Repeat visits to your site or content

Who to email

The Belkins data is clear: founders and owners reply more than anyone, and smaller companies reply more than large ones. If you sell to mid-market and enterprise, that means the reply will come from a director or a manager, not the CEO. Map the buying committee, find the person who feels the problem, and email them, not the org chart.

What to write

Short. Instantly's top performers keep emails under 80 words with a single ask. State why now, in one sentence that proves you looked. Say what you do in one sentence. Ask one small question. Sign with a real name and a real title. That is the whole email.

Deliverability is the silent killer

A perfect email that lands in spam has a 0% reply rate. Send from separate warmed domains, never your main one. Verify every address before it goes into a sequence, keep bounces under 2%, cap daily volume per mailbox, and honor every unsubscribe everywhere. Instantly's report notes teams that keep domain health stable and send consistently see 15 to 20% higher replies than those who do not.

Follow up, then handle the reply like it matters

Four to seven touches across email, LinkedIn and a call, spaced over three to four weeks. Then the part almost everyone gets wrong: reply speed. A reply to a cold email is a buyer raising a hand. If it sits for two days, the hand goes down. Every reply should be handled the same day by a person who can book the meeting.

Outbound checklist
  • List built from signals, not from a database export
  • Right person on the buying committee, verified contact
  • Under 80 words, one ask, a real reason for this week
  • Separate warmed sending domains, bounces under 2%
  • Four to seven touches across channels
  • Same-day reply handling by a person
  • Weekly report: touches, replies, meetings, what stalled
