Franchise development is a funnel like any other, except most franchisors only see the top of it, and the top is where the portals live. Named list, reply, discovery call, discovery day, signed agreement. Every one of those stages has a rate, and one of them is always the leak. Here is a simulator so you can find yours.

Why the portal funnel lies to you

Portal leads look like a funnel because there are a lot of them at the top. But the top is made of people who clicked "request info" on eleven brands in one evening, most of whom have no capital, no operating background and no intention of moving to your open markets. The rates below the top are terrible, so franchisors respond by buying more at the top. That is the treadmill.

A named list flips it. Fewer people at the top, but every one of them was chosen: they operate units already, or they run a region for someone else and want their own, or they sold a business and are looking. The reply rate is higher because the message is about them. The discovery call rate is higher because they were already qualified. And the sign rate is higher because discovery day is a decision, not a tour.

Franchisors respond to bad rates by buying more at the top. That is the treadmill. A named list gets off it.

The five stages, and what "good" looks like

Named list

Built by research, not by form. Who owns multi-unit franchises in adjacent categories in your target DMAs? Who is a regional director for a competitor or a complementary brand? Who just exited a business and has been posting about what is next? Who owns the real estate on your target corridors? That list is the asset. Everything else is process.

Reply

A personal message, from a named person on your development team, that references something true about them. Their units, their market, their post. Not "we are expanding in your area". If the reply rate is under ten percent on a properly built list, the message is the problem, not the list.

Discovery call

Half of the replies should take a call if the list was right. If they do not, you are getting curiosity replies rather than intent replies, which usually means the first message promised something vague.

Discovery day

The stage most often left to chance. Candidates go quiet between the call and the day because nobody called them on the Tuesday in between. A tele-call desk that confirms, answers questions and re-books the no-shows moves this rate more than anything else in the funnel.

Signed

If the earlier stages are honest, discovery day converts well because the people in the room were chosen and prepared. If your sign rate is low, look upstream. Almost always the leak is that unqualified people made it too far.

Fix the weakest stage first

The simulator highlights it in red. The instinct is always to add more candidates. Resist it. Doubling the list with a leaky middle doubles the waste. Moving discovery-day attendance from 35 to 50 percent, with nothing else changed, often does more for signed units than adding 300 names, and it costs a fraction of the media spend.

NamedThe list should be people you chose, not people who clicked. It is the single biggest lever in the funnel.
TuesdayThe day between the call and discovery day when someone should be on the phone with the candidate.

  • Outreach sent, replies, calls booked, calls held, by development rep.
  • Discovery days scheduled, attended, no-shows recovered.
  • Agreements signed, and where each signed candidate came from.
  • Stalled candidates with a reason and a next date.
